Roadmap health metrics

Is the roadmap current, appropriately stable, and reliable at the horizons where commitments have been made?

Three connected measures for roadmap commitment accuracy, freshness, and change after a commitment threshold.

Purpose

Use these measures together to answer: Is the roadmap current, appropriately stable, and reliable at the horizons where commitments have been made? Commitment accuracy without freshness can reward an obsolete plan. Freshness without a change measure can hide churn. A low change rate can reflect disciplined choices or a roadmap that is no longer learning.

Application

Use the suite when a team communicates delivery windows to customers, commercial teams, executives, or dependent product teams. Separate committed items from exploratory horizons, and compare items with similar confidence and time horizons.

What it is

The suite has three measures:

Commitment accuracy
tests whether items were delivered within the window communicated at the commitment point.
Roadmap freshness
tests whether active items were reviewed within their required cadence.
Roadmap change rate
shows how often committed items were added, removed, or materially changed after the commitment threshold.

These are not targets to maximize independently. They form a reliability-and-learning view: accuracy protects trust, freshness protects relevance, and change rate makes adaptation visible.

Definition and components

Roadmap commitment accuracy

Use this as the calculation definition: Items delivered in stated window divided by Committed items due in the period. Unit: Percentage. Interpretation: Shows the share of due commitments delivered within the window communicated when commitment was made.

Roadmap freshness

Use this as the calculation definition: Active items reviewed on time divided by Active items requiring review. Unit: Percentage. Interpretation: Shows whether active roadmap items have current evidence, confidence, dependencies, and next-review dates.

Roadmap change rate

Use this as the calculation definition: Added, removed, or materially changed committed items divided by Committed items at period start. Unit: Percentage. Interpretation: Shows the amount of change after the agreed commitment threshold; retain a reason code for every change.
